The challenge
Pwani had a working USSD product with 14,000 users and a six-month roadmap to ship a smartphone app. The team was three engineers — too small to ship and maintain a native iOS + Android codebase.
What we did
- Single Flutter codebase shipping to both stores from one CI pipeline.
- Reused the existing USSD backend wholesale — the app talks to the same APIs, no migration risk.
- Two staged store releases, three weeks apart, with feature flags governing the cutover.
